Step-by-Step Product Development: Real-Time Example Explained

Problem Statement:
There was a high demand from our customers for a solution to capture off-channel communications between their teams and clients. These unmonitored communications, such as text messages and messages on personal devices, created gaps in compliance, operational inefficiencies, and accountability issues.

Despite having authorized communication systems like email and Support Chat, clients often used unmonitored platforms like iMessage and WhatsApp, which further increased risks. Additionally, many financial institutions needed to capture these off-channel communications to meet regulatory requirements, especially those outlined by the U.S. Securities and Exchange Commission (SEC). This emphasized the urgent need for a technological solution that could ensure compliance and efficiently manage and archive all communication across various channels.

1.Market Research & Validation :

I conducted extensive market research to understand the existing solutions in the market and identified "Competitor" as a prominent player in this space. Competitor had onboarded nearly 50,000 iPhones to capture iMessage data, helping financial institutions address offline communication compliance requirements.

To validate the solution, I approached some of their customers, conducted interviews, and analyzed feedback from their system. This revealed a critical shortcoming: Competitor’s solution lacked seamlessness and failed to achieve 100% message capture. Specifically, it had an 80–90% success rate, leaving a significant 10–20% gap in message capture.

Further investigation uncovered specific limitations in capturing certain types of content, such as messages with emojis, PDFs, links, audio recordings, videos, and other multimedia formats. These gaps made it challenging for their customers to achieve full compliance.

Identifying these issues highlighted a major opportunity for improvement. A truly compliant solution needed to address these limitations consistently and ensure 100% message capture accuracy across all content types.

This research was shared with our management, key customers who had requested the feature, and the engineering team.

As part of the collaborative effort, engineering began researching technical solutions to address the identified gaps, such as capturing multimedia messages and messages with reactions. During this phase, one of our customers, VERITAS, actively participated in the ideation journey. Their involvement not only validated our approach but also resulted in their decision to fund the initiative and become our first Beta customer, onboarding 100 employees onto the platform.

Goals:
Capture 100% of iMessage communications across personal and company devices for financial institutions.
Provide a centralized platform for easy access to archived communications.
Achieve a 30% reduction in compliance-related issues for customers within the first 6 months.

  • Collaborate with the design team to build an interface that integrates naturally with existing communication workflows.

  • Prioritize compliance features like data encryption, efficient search and retrieval, and role-based access control in the user interface.

  • Simplify onboarding and ensure employees can access and use the platform without complex setup or maintenance.


6. Develop the Product

Objective:
Focus on developing a scalable, secure solution for iMessage capture and centralized data collection.

Development Activities:

  • Partner with engineering to build seamless iMessage integration for both personal and business devices.

  • Implement a centralized data storage system that complies with industry standards for security and privacy, especially in finance.

  • Proceed with a broader market launch, emphasizing the product's ability to solve compliance issues and ensure seamless iMessage capture.

  • Highlight competitive advantages over Competitor in marketing campaigns, such as 100% message capture accuracy and multimedia handling capabilities.

Marketing Channels:

  • Host webinars, publish case studies, and create product demos for financial institutions.

  • Utilize direct outreach to existing and potential clients, showcasing regulatory and operational benefits.

9. Monitor & Improve

Objective:
Track performance, gather insights, and continuously enhance the product based on user feedback and evolving regulations.

Monitoring Activities:

  • Measure key metrics like iMessage capture success rate, customer satisfaction (CSAT), and compliance improvements.

  • Stay updated on regulatory changes to ensure the product remains compliant.
